Real estate marketing agency

Real estate marketing agency: a new client onboarded every week, with 80% less friction

Trib’up is a marketing agency specializing in French-speaking residential real estate: sales funnels, video content, and Meta, Google and LinkedIn campaigns. I systematized its production so that its eight team members, working remotely across three countries, could onboard a new client every week without improvising.

1 · Context

Trib’up works with French-speaking residential real estate professionals: building sales funnels, producing video content and running advertising campaigns on Meta, Google and LinkedIn.

Growing fast, the agency already operates in France, Switzerland and Canada. Its team has grown from a founding core to eight fully remote team members, with roughly one new client onboarded every week.

The goal was to build a system that could support this international growth without compromising on execution quality, financial control or organizational clarity.

2 · Challenge

The brief at a glance

  • Systematize client onboarding
  • Generate tasks and deadlines automatically
  • Get decisions out of messaging apps
  • Control ad budgets in real time
  • Give leadership a clear view

The setup of the early days no longer held up under the volume. The team worked in reactive mode, handling client alerts and underperformance after the fact, and operational information was scattered across Slack and WhatsApp, at the expense of tracking decisions and the state of production.

Leadership and the office manager lacked real-time visibility into task progress, time spent per team member and the status of creative deliverables.

Finally, manually reconciling ad spend with client contracts exposed the agency to financial risk: budget overruns and delayed invoicing.

3 · Roadmap

  1. 1

    Team interviews

Interviews with the Web, Motion and Traffic teams, to understand how work really flows through the agency.

  2. 2

    Simplified architecture

The task and ticket databases merged into a more centralized, easier-to-read information system.

  3. 3

    Automated production

Every new project generates its tasks, from onboarding to strategy, production and ads, with calculated deadlines.

  4. 4

    Role-based dashboards

Production spaces for the teams, management views for leadership and a personal space for everyone.

  5. 5

    OKRs and strategy

OKR tracking connects day-to-day production work to the year’s strategic priorities.

  6. 6

    Management alerts

Automatic alerts flag upcoming invoicing deadlines and ad budgets close to running out.

  7. 7

    Internal point person

Video documentation and training for the founder, to make him the system’s internal point person.

4 · The transformation

Before

  • Production reinvented with every new client.
  • Decisions and history scattered across Slack and WhatsApp.
  • A team handling client alerts after the fact.
  • No real-time visibility into progress, time spent or deliverables.
  • Ad spend reconciled manually with client contracts.

After

  • A new client onboarded every week: each project generates its tasks and deadlines, from onboarding to ads.
  • 80% less coordination friction.
  • 100% of projects and of the client lifecycle centralized, for eight team members across three countries.
  • Ad budgets and management days tracked in real time, with alerts before any overrun.
  • Shared SOPs and an ad library to onboard new hires.
Thank you for the work you’re doing for us. In any case, it’s already so much better!
